The Solopreneur Operating System
A structural approach to redesigning your business so it works – financially, energetically, and seasonally. If you’re ready for a more intentional way of working, the next step begins here.
Business Model Alignment
this episode is for you. If you’ve built a good business, but it just feels like it requires more effort than you had expected at this stage, if you’re sensing friction that you can’t quite name, maybe in your model, your capacity, or how everything fits together, then it’s likely a structural issue, not a personal one.
Today, I’ll share a high-level view of the solopreneur operating system to help you see your business as a system rather than a set of moving parts.
Welcome to Reimagining Success, the podcast that helps you build a profitable business as an independent expert, one that works for you and your lifestyle. I’m your host, Anna Lundberg, former corporate insider turned business mentor, executive coach, and mum of two.
Whether you’re a solopreneur, a coach, speaker, consultant, I’m here to guide you in creating a business that gives you freedom, flexibility, and the fulfillment you’re looking for. Ready to redefine success and build a business that you love? Let’s get started.
Happy New Year. It is here, 2026, and we’re straight in there with a pretty hefty topic, which is all around this idea of the solopreneur operating system.
Now, most of us, many of us, as solopreneurs, coaches, consultants, individual experts, however we want to name ourselves, and I know we struggle with that to begin with, most of us have grown organically.
And what I mean by that is we’ve taken on work when it came, where we’ve got traction, we’ve been quite flexible. A problem I see for many of us, and this is a bit of a humble brag, is that we’re very competent. We’re very good at a lot of things. A lot of us are generalists, multi-passionate, renaissance men and women.
And so what can happen is we spread ourselves pretty thin because we can contort ourselves to work in lots of different forms. So we’re managing to run a successful business in perhaps unexpected ways, not exactly as we had intended when we first started.
And look, the work is good. Clients are happy. Revenue is fine. However, the operating system, as I’m calling it now, the operating system underneath, the structure basically that holds the business together hasn’t been consciously designed, or at least we haven’t built it as we had designed it.
And so the friction that we feel as more experienced founders is not about motivation, it’s not about planning or execution, it’s actually that missing architecture.
So when I talk about this operating system, it’s not a template, it’s not a productivity system, it’s really the underlying logic of the business. So it’s how your identity as a founder, how the market, how your business model, how the demand generation, how delivery and how your personal capacity all connect together and interrelate.
Most founders have a business. A lot of them have a successful one, but very few have an operating system.
So here’s what happens. And I’ve talked a lot about seasons and evolving in my existential crisis that I had when I hit 10 years of my business. What happens is that you as an individual, as a human being, evolve and the market evolves and so on.
So you evolve, but the business model is still tethered to an earlier identity. Or your capacity shifts, but the demands on your delivery haven’t shifted because the model’s the same.
Your positioning matures because, let’s face it, we’re more experienced, we’re more confident, but your offers are still reflecting where you were three years ago. You’re still working with beginners. You’re still working on another aspect that isn’t where your interest is now, where that high level positioning wants you to be.
You might have grown intellectually, maybe it’s courses and things, but purely also through experience and through your thinking. But your content doesn’t have the container to hold that more evolved thinking.
And again, a big one for me, of course, is that your life context may have changed. Your family situation, your health, just generally your lifestyle and how you want to be living and working has changed. But again, the business architecture hasn’t adapted.
So it’s not a personal failing, as I keep emphasizing, you’re not stuck, you’re just operating inside a model that was built for a former version of you. And that’s, if not a quick fix, at least a simple one, at least there is an answer to solving that.
And so I wanted to introduce to you more around the structure of the solopreneur operating system. So I’ve talked before about the three elements. So I have the first pillar of intentional business model design, the second around authentic marketing and sales, and the third around simple systems and processes. And this is really what the curriculum of the business accelerator has been for the past few years. And it’s the work I’ve been doing with my clients.
Now, the evolution of this into an operating system is keeping those three pillars, but elevating them to be around your design, your demand, and your delivery.
So let me walk you through. So design is your identity, your values, your constraints, your ambition, the philosophical direction that determines the business that you actually want and can sustain.
So it’s what I’ve been talking about for over a decade, your version of success, your vision for who you are now, and the kind of business that your current identity needs.
So the first part there, even almost before this is, of course, working out what you really want. And that’s work that we’ve done many times, but it’s worth revisiting because sometimes, because of all those reasons I just outlined, things have shifted and we’re kind of holding on to the old definition of success.
So we have that new vision of who we are and what we want. And then the important part when it comes to the business is then having the intentional business model design to match that vision to actually get you to that vision.
The second piece is demand, because if there’s no demand for our services, and if we’ve designed this beautiful business that looks great, and you know, we have this vision for how we want to run a business, but nobody knows that we exist, that’s not going to be a very viable business model.
So we’re not talking marketing tactics here, but really having a point of view, having clarity around the narrative, coherence, messaging, resonance with the market, and importantly, a visibility rhythm that matches your capacity. So on, you know, social reels and posts and so on.
So this is really answering, okay, how does demand naturally flow into this business?
And then the final D is delivery. So you’ve designed the business, you’ve created that demand, and then of course you’re delivering. So this is all around the rhythms, the boundaries, the operational design, and the structures that are protecting your time, your energy, your rest, and everything else that matters in your life.
So how does the business run and does it support the life around it?
When these three things are aligned, business is going to feel a whole lot lighter. And when any one of them are misaligned, friction appears and you might have sensed where the particular friction is for you.
And it’s possible that you’ve focused overly on one of these layers or perhaps you’ve neglected a particular layer.
So of course, many of us focus on demand first because that’s what the online space emphasizes and it’s what we need. Of course, as an entrepreneur, we need demand, we need people to want our stuff, we need to create all of that sort of upstream interest, right?
And that is really important. But without that step of design, our message is going to lack coherence, the offers aren’t going to be the right offers, and it’s not going to align with the business we want to build and live.
Often we build a delivery pretty reactively. It’s based on what clients request from us, not actually our actual capacity, energy patterns, constraints, interests, preferences.
And again, and I hold my hand up here, very few founders ever revisit the design piece, even though we have of course changed, evolved as people, as experts and as leaders.
So again, that friction appears when the layers are out of sync, when your direction has evolved maybe, but your demand and delivery haven’t followed, or there’s some kind of misalignment there.
So when you finally see your business as a system, then it all starts feeling lighter. You’re not building offers that contradict who you’ve become. Identity really becomes the foundation of your business.
Your values, which, you know, as coaches, many of us will have done those exercises before, but they really become living and breathing operational filters. They help us decide pricing integrity, delivery boundaries, client fit.
Capacity is not just, you know, oh, I’m tired or an afterthought. It actually becomes a design constraint. Okay, for me, I’ve talked about term time, working, seasons, energy cycles.
Your model becomes so much more intentional. And this is why I talk about intentional expert. It’s not a random set of offers. It’s not this Frankenstein model that tends to develop, but rather a really coherent architecture.
And that’s work I’ve done a number of times over the years and most recently in the current iteration.
Again, you have that spine of clear, coherent narratives and messaging within your business. You’ve got your signature ideas, your IP, your operations become human first.
So you’re not just kind of getting those 5am hacks and productivity systems and trying to behave as you’re supposed to as that CEO. You’re working with your own personal rhythms.
And again, your boundaries are not just learning to say no and so on, but they’re really structural support. They become systems that scaffold the whole business.
Structure, and I know it doesn’t sound sexy, but structure is the thing that finally lets you do your best work without paying for it with your well-being. So you’re not having to overcompensate with effort just because the structure isn’t there.
And, you know, we are into a new year and January is that natural opening for this kind of thinking, not because we’re setting all these resolutions and so on, but because the pace is shifting.
Hopefully the noise has quietened a bit over the break and you can lift above that day-to-day delivery. So we get distance from that kind of operational treadmill that we’re on all the time and we can see the whole business clearly, not just those urgent parts.
So especially if your business in terms of delivery is perhaps a little quieter, this is a great moment for that structural clarity.
So I do want to invite you to the upcoming workshop where I’ll be walking you through the operating system in detail. I’ll tell you more about it in a moment, but the workshop for now, you can join at intentionalexpert.com. So intentionalexpert.com.
And that’s going to be on Tuesday, the 13th of January. So sign up and join us for that. It’s going to be a 90 minute session. So a good meaty one, really new content that I haven’t taught before. And along the lines of the little glimpses that I’m giving you today of the operating system.
So that’s intentionalexpert.com.
In the meantime, so what does the operating system do? Well, it helps you answer real questions, right, that we don’t usually ask perhaps.
Who am I now? What does my life actually allow? What is the business I actually want? What work do I want to be known for? Not just the work that I happen to be doing, but what do I want to be known for going forward?
What structure supports the kind of work I do? How can I create that demand that the business needs while matching and protecting my energy and expertise?
What boundaries protect the quality of my thinking and delivery and lifestyle? What rhythm is going to make this business sustainable?
And importantly, always what needs redesigning so that everything works together and not in those different silos and just adding more and more work, more and more layers and businesses.
And again, these are architectural questions. They’re not motivational ones. It’s not mindset. It’s not, you know, anything like that. It’s really structural, foundational questions around the scaffolding, the blueprint of the very business itself.
So this isn’t just a fix, you know, it’s not adding more. We’re not talking a new snazzy marketing tactic for the new year. It’s not even a fresh start. We’re not ripping everything down and start it again.
But it’s finally seeing your business as an integrated system and designing it around who you already are. So it’s just helping your business to catch up with who you are and who you’re becoming over the next few years.
It’s not something that I can teach you as such, it’s rather something that you use as a structure to think from.
So again, the workshop on the 13th of January, it’s going to explore the operating system from this bigger architectural perspective. It’s not teaching, you know, funnels or any kind of tactics like that.
It’s really a space to step back and see your business as a system with those three elements, the design, demand and delivery.
And it’s for you if you’re ready to think at that level. So it’s not that beginner, oh, I need to get my first clients. I need to do this, that and the other. We’re way beyond that at this stage.
We’re looking now, okay, what can I do? How can I build better for the next five years, for the next decade of my business? And of course, importantly, my life.
So I hope you’re excited about that. Again, sign up at intentionalexpert.com to join the workshop on building your Solopreneur OS on Tuesday 13th January. Hope to see you there.
